Raw water pump impeller: why it disintegrates, and what to do when the repair kit is no longer available

The most common marine engine failure. Symptoms, first response, a DIY replacement, and what to do when the repair kit has been discontinued.

Of all the failures that keep a boat tied up at the dock, this one is the most common. The rubber impeller in the raw water pump costs next to nothing, lasts two or three seasons, and when it disintegrates, it often takes the heat exchanger down with it — sometimes the cylinder head too.

Let's go through it in order: how to tell it's the impeller, what to do in the first five minutes, how to replace it, and what to do if the repair kit for your engine is no longer made.

How to tell it's the impeller

Three signs, and they usually show up together.

  • Water has stopped coming out of the exhaust. On most engines, raw water is discharged together with the exhaust. A weakened or absent stream is the first, and most reliable, sign.
  • Temperature starts climbing. The gauge creeps up at idle, and under load it hits the red faster than usual.
  • Salt and smell. If the impeller fell apart a while ago and the engine kept running, you'll also get the smell of overheated rubber and a salt crust on the exhaust manifold.

Don't keep guessing beyond this point: shut the engine down. Every minute it runs without water eats into the service life of the heat exchanger impeller and the exhaust elbow.

The first five minutes

  1. Shut the engine down. Not "I'll just get to the mooring first." Dry running doesn't kill the impeller — it's already gone — it kills everything downstream of it in the circuit.
  2. Check the seacock. Half of all "dead impellers" turn out to be a closed through-hull valve. Open it, close it, open it again — that way you'll also feel whether it's clogged.
  3. Check the raw water strainer. A plastic bag, weeds, a scrap of polyethylene on the screen — a common find after mooring in murky water.
  4. Only then remove the pump cover.

If the seacock is open, the strainer is clean, and the impeller is in shreds — the diagnosis is confirmed.

Why it disintegrates

The rubber runs dry for a fraction of a second at every start, and that's normal. What isn't normal:

  • A dry start. The engine was cranked with the seacock closed, or after winter storage with no water in the circuit. Half a minute is enough for the vanes to develop a crease that snaps off a month later.
  • Age. Even an impeller that's never been used goes stiff after three or four years. Rubber ages from heat and from sitting in one position, not just from hours run.
  • Sand and silt. Anchoring in shallows, running up a muddy river — abrasive grit wears down the vane edges in a single season.
  • A misaligned shaft or scoring in the housing. If a new impeller is gone within a single season, the problem isn't the impeller — it's the pump housing. Run a fingernail along the inner wall: if you feel a groove, the housing needs replacing.

Replacement: how it's done

It's a half-hour job if the cover is accessible. On some engines you have to remove the alternator or the air filter to reach the pump — budget an hour.

  1. Close the seacock. Otherwise water will flood into the bilge.
  2. Remove the pump cover. Usually four to six screws. Have a new gasket or O-ring ready — the old one almost always tears.
  3. Pull out the impeller. A dedicated puller makes this easier, but two screwdrivers will do, provided you work through a soft pad and don't gouge the housing.
  4. Count the vanes. This is the single most important step in the whole procedure — more on it below.
  5. Lubricate the new one. Glycerin or soapy water. Not calcium grease or lithium grease: petroleum-based lubricants attack nitrile rubber.
  6. Fit it in the direction of rotation. The vanes need to curve the same way as on the impeller you removed. Install it backwards and they'll fold over within the first few minutes.
  7. Reassemble, open the seacock, start the engine, and watch the exhaust. The water stream should appear within ten to fifteen seconds.

About counting the vanes

If the removed impeller is missing vanes, they haven't vanished. They've traveled downstream and are lodged in the heat exchanger, sometimes in the exhaust elbow.

Count them: most impellers have six, eight, or twelve vanes. Go looking for the missing ones — open the heat exchanger end cap and pull out the fragments. A piece of rubber left behind blocks some of the tubes, the engine starts running hot under load, and a month later you're back doing the same job, only now with a blown head gasket.

What to do when the repair kit is no longer available

A familiar conversation with a dealer: "the kit for your engine has been discontinued." That almost never means the part has vanished. It means one particular seller has stopped stocking it.

The pump on your engine was most likely not made by the engine manufacturer. Marine raw water pumps for dozens of brands are made by a handful of specialized manufacturers — Jabsco, Johnson Pump, Sherwood, and others. The pump housing almost always carries its own part number, separate from the engine's. Searching by that number turns up the part in places where the "engine" part number comes up empty.

In order:

  1. Dealer stock. Not just your own dealer's: leftover dealer inventory sits scattered around the world, and a discontinued item often waits quietly on a shelf in another country.
  2. The pump manufacturer. Using that same number off the housing.
  3. Compatible equivalents. Impellers come in a range of standard sizes: outer diameter, width, shaft bore diameter and profile, number of vanes. If the dimensions match, the part will fit, even if the box carries a different brand name.
  4. Salvage yards and surplus stock. This is most often where a "discontinued" part turns up.

One thing not to do: 3D-print an impeller. The vane profile determines the flow pressure, the fits are toleranced to hundredths of a millimeter, and the load reverses direction constantly. A printed part will go in, then wreck the pump within a hundred hours — at sea.

What to photograph so the part gets found quickly

Whether you're searching yourself or handing it to us — you need three photos. They save a day of back-and-forth.

  • A close-up of the engine data plate. Manufacturer, model, serial number. Shoot it straight-on, without glare.
  • The pump housing with its number. That same in-house number from the pump manufacturer.
  • The old impeller next to a ruler, from both sides. You need the outer diameter, the width, and the diameter of the shaft bore.

If the lettering on the data plate is half worn away, photograph it as is. Half of the real data beats a fabricated whole set: the rest can be reconstructed from the plate's shape and its mounting location.

In short

The impeller is a wear part. Replace it every two seasons, without waiting for it to fail, and carry a spare on board along with a cover gasket. It's the one part that can end a vacation on the second day — and it costs less than a single night at a marina.
